Best Buy: How Human Connection Saved a Failing Retailer

In 2019, a three-year-old boy walked with his mother into a Florida Best Buy store, clutching a toy dinosaur that Santa had given him for Christmas. Only, the dinosaur’s head had broken, and now tears were streaming down the boy’s face as his mother explained to two sales associates that he was desperate to get the toy fixed.

“At any other store, they would have been directed to the toy aisle to buy a replacement,” says Hubert Joly, Best Buy’s former chairman and CEO, who is now a senior lecturer of business administration at Harvard Business School. “But that’s not what happened in that store.”

Instead, the sales associates—nicknamed “blue shirts” after Best Buy’s trademark royal-blue collared shirts—brought the injured T. rex to a service counter and performed “surgery” on the toy as they surreptitiously traded it out for a new one.

“You can imagine the joy the child felt?” Joly asks. “But, do you think that was standard operating procedure? No! What happened that day is that the two blue shirts found it in their hearts to do this, and felt they had the latitude to do it.”

Stopping Best Buy’s freefall

Creating such a human-centered connection among employees and customers is at the core of the near-miraculous turnaround Joly spearheaded at the company during the 2010s. Joly stepped in as CEO of Best Buy in 2012, just after its quarterly profits plummeted by 91 percent and its stock price hit a nine-year low. With Joly’s focus on customer service, aggressive price-matching, and new offerings like the Geek Squad, the company’s stock tripled in 2013.

The same human connection Joly cultivated at Best Buy can be found in the pages of his new book, The Heart of Business: Leadership Principles for the Next Era of Capitalism , co-written with Caroline Lambert. The book, which published May 4, aims to reverse some of the damage done by other cutthroat leaders who have taken a slash-and-burn approach to business.

“So much of what I learned when I was at business school, or in my early years as an executive, is either wrong or dated or, at best, incomplete,” Joly says. At the top of his list of leaders who imparted the wrong lessons are Milton Friedman, who believed companies should prioritize their stock prices, and Bob McNamara, the inventor of top-down management, who measured his way to success with ruthless efficiency.

“They figured a company is owned by shareholders and is a money-making machine,” he says. “But no, a company is a human organization made up of individuals working together in pursuit of a goal.”

Leading with purpose and humanity

Based on his own track record in transforming Best Buy, Joly wrote this book to help leaders who value the role that employees play in delighting customers and growing their businesses.

“The book is really constructed as a guide for leaders who are eager to abandon the old ways and are ready to embrace leading from a place of purpose and humanity,” Joly says. “I really wanted to share a thoughtful and practical architecture of what, in my view, we need to move the world forward.”

Of course, pulling off such an ambitious effort is easier said than done. At Best Buy, Joly didn’t start with the traditional turnaround playbook of laying off employees and closing unprofitable stores. Rather, he took measures to boost revenues: matching prices at Amazon, and speeding deliveries by shipping directly from stores. He also cut costs by reducing waste and streamlining processes.

“We were breaking $200 million-worth of TVs every year,” he says. “By improving packaging, we reduced that [number] by 50 percent.”

Fewer slides, more soul-searching

Perhaps what’s most important, he instituted a training program that cast aside PowerPoint presentations and videos and replaced them with soul-searching conversations between both executives and front-line employees about their purpose in life.

“We discovered that we were colleagues, yes, but we were also human beings, and most of us were aligned on this idea of doing something good in the world. So we said, ‘Let’s use Best Buy as a platform for that.’”

Instead of seeing the company as a consumer electronics retailer, Joly and his team refocused the company’s purpose as “enriching people’s lives through technology by addressing key human needs.” Best Buy’s competitive advantage had always been the unique customer service provided by its sales associates, but that only mattered if they truly wanted to help customers. So, in trainings, blue shirts were asked to think of an inspiring friend in their lives.

“For me, it’s my brother Philippe,” Joly says. “He is such a generous soul and a great life coach, always focused on finding the best in you and bringing joy to life.”

Sales associates were then asked to be that “inspiring friend” for their customers—helping them solve their problems and improving their lives through technology. “Then, when a customer walks into the store, they’re not a walking wallet. They are a human being, and you can help them,” says Joly.

Five steps to harnessing human connection

That mindset shift took hold across the company, giving employees a greater sense of joy and autonomy in their work, and attracting customers with a new service-oriented approach. Along the way, the company’s share price grew from a low of $11 in 2012 to $110 by 2020.

In his book, Joly says the guide is one any company can follow, and he distills the formula down to five key ingredients:

  • Connecting employees with what drives them , and this is usually focused around finding ways to make the world a better place;
  • Creating genuine human connection among employees and customers;
  • Giving autonomy to team members , as much as possible, rather than scripting what to do;
  • Instituting one-on-one coaching to give employees individual training and feedback; and
  • Creating a growth mindset to continue to improve.

“That’s the recipe,” says Joly, who reinforces it throughout the book with exercises that readers can use to guide themselves through the process. “It’s all about humanity. Changing the world starts with changing ourselves.”

At HBS, Joly is now working with other faculty to create a new program for senior executives to help them unlearn some of the toxic profit-focused lessons of a traditional business education and replace them with new lessons centered on human connection.

“The mistake that many leaders, myself included, have made is that they lead with their brains,” he says. “But what’s at the heart of business? Well, it’s the heart. It’s people.”

Bringing the purpose question to work.

“What drives you?” is not a question that gets asked often in corporate environments. Asking it more would be useful, as it can help us connect with a purpose, which in turn determines how we relate to our work. This is why Best Buy employees are encouraged to reflect on that question.

“What drives you?” has become a central element of the Best Buy Holiday Leadership Meeting, which gathers some 2,000 managers to kick off the holiday shopping season. I always find the simplicity and humanity of the answers striking. Often, managers talk about friends, family, and colleagues. For a market retail field trainer, it is “being able to see the corners of the world with Grandma Shirley, my favorite person on this planet.” For a district manager, it is “helping employees and customers fulfill their hopes and dreams.” For a senior HR manager: “teaching, developing, growing and inspiring [people] to do more than they ever thought possible.” Encouraging and inspiring everyone at Best Buy to reflect on what drives them may seem a small and woolly step, but it truly has been central to changing how we approach our work.

Understanding your own purpose is one thing. It’s just as critical for leaders to understand what drives the individuals around them—and how it connects to the purpose of the organization. To find out what drove each member of Best Buy’s executive team, I organized a dinner in 2016, in a room overlooking Minneapolis’s beautiful Lake Bde Maka Ska. It was part of one of our regular quarterly retreats. Everyone had been asked to bring pictures of themselves as babies or young children, and to tell a personal story about that picture and about growing up.

Earlier in the day, we had explored the notion of being “all in.” Being all in, I figured, has to connect with who we are and who we want to be. So, I wanted to understand what drove each member of our team and how it fit in their lives and their histories. Where did they come from? Why were they excited to work at Best Buy? How did their personal purpose connect with what they were doing at work? I did not feel I could lead our team if I could now answer these questions.

What might sound like a warm and fuzzy game became one of my most memorable and inspiring moments of my time at Best Buy. We truly connected with each other, as the 10 of us took turns talking about what gave us energy and what gave our lives a sense of purpose. I was moved while listening to each of them describe what drove them personally, from treasuring relationships through unconditional love, infinite support, and the constant fostering of growth, to watching colleagues grow beyond their own expectations by helping them do new things and take on more responsibility.

As inspiring as it was, it was also useful. For it made a huge difference in helping us shape our ambitious and meaningful purpose for Best Buy, a purpose that would drive our sustained success in the following years.

Best Buy: Creating a Winning Customer Experience in Consumer Electronics

After a successful run for many years as a resilient consumer electronics giant, Best Buy was under intense pressure at the end of 2014. Even as competitors like Circuit City melted away, Best Buy had been able to withstand the onslaught of online behemoth Amazon and discount retailers like Target and Walmart. However, its competitive position was threatened as online shopping became more popular, particularly among millennial customers. With a new leadership team, Best Buy had recently undertaken bold initiatives to expand and refine its online presence and position itself for success. These initiatives had produced encouraging results, but Best Buy needed to do more to stem the loss of market share to Amazon and to become more relevant to millennial customers. To address these challenges, Best Buy approached the Kellogg School of Management to solicit ideas from student teams by sponsoring a Business Challenge competition. The teams came up with several strategic initiatives. Best Buy needed to evaluate these initiatives on two criteria: First, how well did these initiatives leverage Best Buy's privileged physical assets (stores, salespeople, and Geek Squad services staff) to create a winning customer experience? Second, how effective would these initiatives be in attracting and retaining millennial customers?

Customer Experience: Extracting Topics From Tweets

The ubiquity of social media platforms facilitates free flow of online chatter related to customer experience. Twitter is a prominent social media platform for sharing experiences, and e-retail firms are rapidly emerging as the preferred shopping destination. This study explores customers’ online shopping experience tweets. Customers tweet about their online shopping experience based on moments of truth shaped by encounters across different touchpoints. We aggregate 25,173 such tweets related to six e-retailers tweeted over a 5-year period. Grounded on agency theory, we extract the topics underlying these customer experience tweets using unsupervised latent Dirichlet allocation. The output reveals five topics which manifest into customer experience tweets related to online shopping—ordering, customer service interaction, entertainment, service outcome failure, and service process failure. Topics extracted are validated through inter-rater agreement with human experts. The study, thus, derives topics from tweets about e-retail customer experience and thereby facilitates prioritization of decision-making pertaining to critical service encounter touchpoints.

Customer Experience Formation in Online Shopping: Investigating the Causes of Positive and Negative Emotions During a Visit to an Online Store

Enjoyable queuing and waiting time.

Time theory studies abstractly argue that, depending on the customer experience, time spent waiting may be positive, negative, or even neutral, and it can affect the perceived passing of time and enjoyment of the overall customer experience. However, a company can manipulate customer perceptions of waiting time. Positive perceptions of waiting time can then be used for marketing purposes. Customer perceptions of waiting time can be reduced by making the queuing process enjoyable, by improving the waiting environment, and by making promotional activities enjoyable. To validate the aforementioned factors and develop the enjoyable queuing model, this study surveyed 1571 customers queuing at service companies in Taiwan, including 409 customers of upscale restaurants, 430 customers of restaurants, 439 customers of food stands, and 293 customers queuing at consumer electronics shops to purchase newly released iPhones. The applicability of the enjoyable queuing model was evaluated by partial least squares structural equation modeling, and group differences were evaluated by partial least squares multi-group analysis. The analytical results for each case and managerial implications are presented.

Study of the Bullwhip Effect under Various Forecasting Methods in Electronics Supply Chain with Dual Retailers considering Market Share

We establish in this paper a new two-stage supply chain with one manufacturer and two retailers which have a fixed market share in the mature and stable market with specific reference to consumer electronics industry. This paper offers insights into how the three forecasting methods affect the bullwhip effect considering the market share under the ARMA(1,1) demand process and the order-up-to inventory policy. We also discuss the stability of the order with the theory of entropy. In particular, we derive the expressions of bullwhip effect measure under the MMSE, MA, and ES methods and compare them by numerical simulations. Results show that the MA is always better in contrast to the ES for reducing the bullwhip effect in our supply chain model. When moving average coefficient is lower than a certain value, the MMSE method is the best for reducing the bullwhip effect; otherwise, the MA method is the best. Moreover, the larger the market share of the retailer with a long lead time is, the greater the bullwhip effect is, no matter what the forecasting method is.

The Mediating Role of Customer Experience on the Relationship between Online Shopping Determinants and Customer Satisfaction in Vietnam

The negative impacts of COVID-19 to every aspects of social-economic structure lead to the retail industry’s changes by shifting from traditional way to online shopping. Although Vietnam is potential market of e-commerce, there are still lots of barriers of online shopping to customer behaviour, especially how to improve the customer experience in purchasing process. Therefore, this paper analyses the mediating role of customer experience on the relationship between online shopping determinants such as: payment barrier, bad complaint resolve, slow delivery process, poor product quality, technical problem, and customer satisfaction in Vietnam. The online survey is conducted according to the related theories, relevant empirical evidence, and pilot study to collect reliable data from 360-400 respondents in Ho Chi Minh city and Ha Noi city. Some quantitative data analysis techniques are proposed and used in this study, including descriptive statistics, reliability, explanatory factor analysis, variance analysis, Pearson correlation analysis, confirmatory factor analysis, and structural equation modeling. For using them, the researcher expects that all factors have significant and negative effect on customer satisfaction through customer experience. By developing one of the first research attempt on pre-normal phase of COVID-19 pandemic, the researchers believes the marketers and top managers at e-commerce companies in Vietnam to have sufficient information about how their customers’ experience with online shopping platforms and related services.

To succeed in today’s business world i.e., e-business world, the e-tailers must focus on leveraging the right digital technologies for enhancing the e-customer shopping experience. In order to provide a better customer shopping experience, e-tailers need to seamlessly enable customers to quickly and easily locate their desired products/services both online and in-store. Retail industry is one of the few top segments that is projected to reap the benefits of today’s digital transformation waves. In recent years, a number of fundamental changes have occurred in the corporate world which have caused the emergence of Customer Experience Management as both a strategic field and a rapid-growing enterprise, complete with a wide array of tools and solution sets. This study aims to reveal the challenges experienced by Singapore customers during online shopping and identify the ways to overcome the customer challenges in online shopping which create the opportunities for web store owners. Given the importance of the data for this research, quantitative data has been collected though primary data source. The individual email of Singapore online shoppers has been collected and validated using the “Atomic Email Studio” Software. A structured questionnaire has been sent using Google forms. 164 samples were collected and considered for research. To attain the given objectives, the statistical tools such as Measure of Central Tendency, Standard Deviation, Analysis of Variance (ANOVA), Levey-Jennings Control, Correlation and Multiple Regression have been used. NCSS Version 10.0.5 software has been used in this research to execute the statistical and graphical tests. The impact of e-commerce drivers on e-customer loyalty: Evidence from KSA

E-commerce and online shopping is the future of global trade, hence the importance of building E-customer loyalty and maintaining it in the electronic markets becomes even more important. This paper attempts to identify factors affecting the value of electronic commerce in the Saudi environment. Likewise, it explores the impact of these factors on E- customer loyalty. Simple random sampling was used for the purposes of the current study, as the first study included 247 electronic customers. Data were collected through electronic questionnaires sent to the study participants. The results show that the factors had a positive impact in building E- customer loyalty Care, Character, Choice, Convenience, Customization, and Cultivation. Basically, e-commerce is considered a pioneer in business organizations today, and this is witnessed by its increasing and growing profits and expanding its market share, through its focus on the E-loyalty customers. On March 1, 2017, Best Buy Company, Inc., North America's largest retailer of consumer electronics and appliances, announced a third year of comparable-store sales increases and a 20.8% increase in domestic comparable online sales. These results were in marked contrast to four years of declining comparable-store sales from 2010 through 2013. The stock price rose 17% in March, and on April 20, 2017, it surpassed $50 for the first time since January 2008. When CEO Hubert Joly took over in September 2012, Best Buy was losing share to Amazon.com , which was encouraging consumers to view products at Best Buy and other physical stores and then buy them for a lower price online, a practice known as "showrooming." Undaunted, Joly had encouraged the practice, convinced that it presented an opportunity to sell to customers as long as Best Buy's prices were competitive. Joly had committed the company to a multi-channel strategy in North America and exited struggling international operations. Operating margins had increased as a result, but growth was still proving elusive. In early 2017, Joly announced that his "Renew Blue" turnaround effort was complete and that he was now intent on creating the New Blue. Would the new strategy be enough to stop Amazon's advances?

Learning Objectives

After a brief overview of Best Buy's history from 1966 to 2012, we focus on Hubert Joly's efforts to turn the company around with the "Renew Blue" plan. In early 2017, Joly declared that the turnaround effort was complete and launched the new strategy, "Best Buy 2020: Building the New Blue." We close in early 2018, one year into the Best Buy 2020 strategy. Best Buy Co., Inc. is a retail business enterprise that deals in consumer electronics. In addition, the stocks of Best Buy Co. are traded within the New York Stock Exchange. It is interesting to note that Best Buy Company commands approximately 20% of the US domestic market share in consumer electronics. The firm distributes its products through the 24 stores located in the United States of America (Kwok, Dornbach-Bender, and Lange).

In addition, Best Buy Company also operates the United Kingdom, Mexico, and Turkey. In 2011, Best Buy Co. was ranked amongst the 100 best firms in the US. The following SWOT analysis aims at identifying the strengths, weaknesses, opportunities, and threats of Best Buy Company within the consumer electronics market. In addition, the paper provides specific recommendations in relation to the SWOT analysis.

SWOT analysis is one of the strategic management tools that enterprises use in order to understand their strengths, weaknesses, opportunities, and threats. Through SWOT analysis it becomes very easy for a firm to understand how to use the strengths and opportunities to overcome the weaknesses and threats for the purposes of achieving their set objectives and targets.

Indisputably, Best Buy Company is regarded as the largest firm selling consumer electronics in USA and other countries such as Mexico, Turkey, and the UK. The reason as to why the Best Buy Company is able to command approximately 20% of the consumer electronics market share is the unique market position.

Market positioning is an important strategy in ensuring that consumers are able to obtain the required goods. In addition, Best Buy Company has an extensive network of outlets and subsidiaries, which make the firm able to access many consumers within a shorter period (Kwok, Dornbach-Bender, and Lange). The strong network of stores enables the firm to continue enjoying economies of scale hence further positive performance.

According to Gulati, Best Buy Company operates a profitable business that has the capability and potential of growing. Increased growth rates, profitability, as well as the extensive involvement of the community are some of the strengths that Best Buy Company enjoys.

It is also important to note that another Best Buy Company’s strength stems from the alliances it has with not only the subsidiaries but also the consumers and other firms within related industries (Kwok, Dornbach-Bender, and Lange). Such alliances enable healthy relationships for business performance.

Despite being ranked amongst the best 100 firms in the US based on its strengths, Best Buy Company has some specific weaknesses. The weaknesses include limited suppliers of consumer electronics, increased lawsuits, and insufficient geographic concentration. Best Buy Co. continues to over-rely on few suppliers hence subjecting the firm to serious consequences (Gulati).

In a different perspective, Best Buy Co. does not have any long term contracts besides the fact that there are many lawsuits that have so far been filed by some consumers and other competitors (Kwok, Dornbach-Bender, and Lange). For instance, some consumers charged the firm with an offence of hiding warranty details. Hence, Best Buy Co. continues to experience various forms of weaknesses.

Opportunities

Many opportunities exist within the consumer electronics market. Best Buy Co. has opportunities for making significant mergers and acquisitions. Through mergers and acquisitions, Best Buy Co. can grow and expand exponentially. Amazingly, over the past years Best Buy Co has been able to acquire more companies.

Strategic acquisition is a move that increases not only a firm’s capacity but also customer base. In addition, strategic opportunities will enable Best Buy Co. to enter into new markets, create new products, and enhance their company names (Gulati). Another opportunity that Best Buy Co. has is opening up opportunities in other countries through globalization.

Even though the consumer electronics market provides many opportunities, there are threats that Best Buy Co. needs to consider. The biggest threat that Best Buy Co. faces is competition.

With the reduction in barriers to new entrants, there has been increased number of firms within the consumer electronics market causing serious competition. Other than new entrants, Best Buy Co. needs to compete effectively with large firms such as Wal-Mart, which have some attractive offers such as free installations (Kwok, Dornbach-Bender, and Lange).

Furthermore, the increase in prices of electronics caused by the high inflation rate caused by global financial and economic crises has also posed serious threats on the firm. There have also been rising operating costs as well as fluctuations within the US economy (Gulati). These are the main threats that Best Buy Co. continues to face.

The following diagram provides a summary of the strengths, weaknesses, opportunities, and threats that Best Buy Co. continues to face.

Based on the above SWOT analysis, it is evident that there is need to have adequate strategies that would enable Best Buy Co. to continue performing exemplary. For instance, the firm needs to embark on intensive and extensive marketing and other promotional services in order to offer stiff competition to its competitors.

Furthermore, there is need for Best Buy Co. to expand its operations in other countries other than the US, Turkey, UK, and Mexico. Expanding the activities in other countries will provide additional market opportunities. Nonetheless, there is no doubt that Best Buy Co. has continued to perform effectively.

Best Buy Company, Incorporated (henceforth: Best Buy) is a publicly traded retailer that operates electronics and entertainment stores primarily within North America, though it does operate some stores within China. Though most of the company’s operations are maintained under the Best Buy brand, the company also operates a variety of niche brands, some of which are integrated into Best Buy’s retail stores, others of which are freestanding retail storefronts (Best Buy Co., Inc.). These brands all focus on appliance, home information technology, or entertainment technology sales and services. This sample case study , dissects the corporation and its recent growth and achievements.

Best Buy Co: A Case Study in Business Development

When it was founded in 1966, the Best Buy company’s original focus was sales of home and car stereo systems at retail stores called “Sound of Music”, which expanded from a single-store operation located in St. Paul. Minnesota in 1971. By 1982, the company had expanded its range of product offerings to include home appliances and VCRs, and in the following three years, would change its name to Best Buy Co., introduce an electronics “superstore” format retail operation, and go public. The company’s new name stemmed from a promotion where a massively-promoted annual sale – the “Tornado” Sale (named after a tornado hit one of the company’s stores) – was billed as a “Best Buy” for consumers; eventually, the popular sale’s name was adopted as the company’s new brand image.

A change in branding

This change in the company’s brand name marked a large shift in strategy for the company. For the preceding two years, the company’s founder and chairman, Richard Schulze, had been attempting to steer the company’s direction away from catering to buyers of audio equipment, largely thanks to inspiration he credits to a management seminar he attended in 1981.

Schulze had realized that the buyers of such equipment tended to be young, and that the audio equipment market was increasingly saturated with other brands. Hence, he decided to re-orient the company’s strategy towards catering to the needs of a broader, older, and generally more affluent customer base. This strategy was extremely successful – after 1984, the company experienced explosive growth in the Midwest region, while simultaneously using expanded warehouse size and a low-cost ‘superstore’ operations strategy to reduce operations costs and thus product markup.

Through the early 1990s, the company’s aggressive retail and advertising tactics – such as converting retail operations into hybrid warehouse-superstores (which cut overhead by reducing employee costs), and focusing on offering a diverse array of products, such that Best Buy stores became “one stop” shopping destinations for consumer electronics, appliances, and associated accessories. These strategic shifts allowed the company to survive vicious price wars in the consumer electronics market in the late 1980s, and later allowed it to emerge as the consumer electronics hegemon in the 1990s, though many factors contributed to several years of mediocre earnings throughout that decade (Funding Universe).

More recently, in the wake of the collapse of Best Buy’s primary retail competitor – Circuit City – the company’s continued efforts to diversify its offerings and target specific segments of the consumer electronics market has been credited as a key reason in why the company avoided the demise that other electronics retailers (Circuit City, CompUSA, and others) have faced since the beginning of the 20th century (Serres).

In addition to continuing to adapt its offerings within North American markets, the company is continuing to pursue market development efforts within international markets, mostly in Asia, Europe, and Latin America. (Doran, 2007). These efforts might appear as though Best Buy is present in a strong position. However, the company has been facing declining revenue in consumer electronics market segments such as gaming, digital imaging, televisions, and notebook computers, which contributed to a staggering drop in profits during the company’s second fiscal quarter of 2012. The company saw a 91% drop in profits, and the value of the company’s stock dropped to a 9-year low (Blackden, Profits Plunge at Troubled Best Buy, 2012).

Best Buy in 2012: A Snapshot

Given the recent results of Best Buy’s second quarter earnings report, the company’s present outlook is somewhat bleak. Though the company has faced similar instances where profits have dropped to uncomfortable lows relative to the company’s revenues, the consumer electronics market sector has recently been upset by online retailers such as Amazon.com . Amazon and other retailers that focus on online sales posses a competitive advantage over brands with retail storefronts like Best Buy: no retail outlets and heavy warehouse automation means lower overhead operating costs, which means that these retailers can offer items at lower price points than most “brick and mortar” retailers.

The result of the retail shift

 As a result, Best Buy (and other traditional retailers) have been increasingly falling victim to a phenomenon that analysts are calling “showrooming” – customers are previewing items in brick and mortar showrooms, but making their purchases from online retailers that can offer a lower cost (Skariachan D. , 2012). The practice of showrooming appears to be spreading to consumer markets in other developed nations as well: Amazon in particular has been credited with inducing this behavior in Japanese consumers (The Nikkei Weekly, 2012), and some analysts in the UK believe that showrooming behavior is at least partially responsible for Best Buy’s decision to shutter all 11 of its (recently opened) retail outlets within the UK in the spring of 2012 (Blackden, Best Buy's Problems Should Act as a Cautionary Tale for UK Retailers, 2012).

Indeed, it appears that Best Buy’s retail operations – which are generally quite large (on average, around 58k sq. ft. per store) and heavily staffed – are serving as dead weight that prohibits the company from completing the rapid adjustments it needs to make in order to stay afloat. (Blackden, Best Buy's Problems Should Act as a Cautionary Tale for UK Retailers, 2012) Recent moves – such as the company’s decision to reassign many of its loss-prevention department staff to sales positions in an effort to increase customer interaction with employees – indicate that the retailer is struggling to maintain profitability in its sprawling stores (Burrit, 2012). These factors, in combination with Amazon’s tendency to offer rock-bottom prices on many goods, lead one analyst to remark that

“I just don’t think [Best Buy is] well positioned to deal with the onslaught from the Internet…They have a big disadvantage to the Internet retailers because they have a big cost structure”, and another to remark that under former CEO Brian Dunn’s leadership, Best Buy “has been too late to address all industry upheavals” (Skariachan D. , 2012).

Presently, Best Buy’s founder – Robert Schulze – is working with private-equity firms to pursue a buyout of the company, which, if successful, may provide the company with the responsiveness and flexibility that it needs to respond to its declining profitability (Roumeliotis, 2012).

Best Buy’s Competition in 2012

In the traditional retail sector, Best Buy has previously largely squeezed other electronics warehouse-superstores out of the business (or left them as a shell of their former self), with the exception of some regional retailers such as HH Gregg, or Fry’s Electronics. In addition to competing with these smaller chains, Best Buy continues to compete in the consumer electronics retail sector with companies such as Staples and Office Depot, which offer a small selection (compared to Best Buy) of competitively priced electronics and accessories. Other competitors, particularly in the areas of laptop computers and televisions, include retailers such as Costco and Wal-Mart (Funding Universe). However, all brick and mortar retailers are facing increasing pressures from online retailers, which given their comparably lower operating costs, can accept much lower profit margins on each item that they sell.

Amazon is by far the most formidable player in this market, given that it has assembled a massive global network of highly automated warehouses, acquired successful online retailers like Zappos and Woot!, has struck deals with parcel carriers to offer 2-day and overnight shipping at very low prices, and cultivated a reputation for offering products at low prices with particularly lenient and understanding customer service.

These advantages have helped to cultivate a considerable brand affinity for Amazon among consumers. Additionally, Amazon has carved into the markets for media that big box stores like Best Buy have depended upon for revenue – Amazon offers a large catalog of digital music, as well as an ever-expanded catalog of movies and television shows that can be streamed , rented, or purchased at low price points. However, some of Amazon’s competitive advantage has been lost, as many states within the US are moving to close loopholes that allowed Amazon to sell items without sales taxes. As a response, Amazon has initiated an effort to expand its physical footprint by placing new distribution centers near key markets (where in the past, a physical presence would have triggered a need for consumers to pay sales taxes).

This push is part of an effort to close one of the biggest gaps between Amazon and brick and mortar retailers: the lag time between purchase and when a customer holds an item. Amazon has already rolled out same delivery for its most popular items in 10 US cities, and expects to expand this program as rapidly as possible, wherever it is financially tenable. These moves are likely to greatly enhance Amazon’s ability to lure customers away from its traditional brick and mortar competitors (The Toronto Star, 2012).

Best Buy: SWOT Analysis

Internal strengths.

• Over two decades of brand presence, with at least one decade of extremely strong brand recognition within the US

• Longstanding relationship with vendors

• Widespread presence in most major consumer markets in the US

• Offers consumers access to functional, physical demonstration models of electronics and accessories

• Offers consumers same-day access to in-stock items

• Offers consumers in-person access to sales and service professionals

Internal Weaknesses

• Sprawling size of most of the company’s retail stores entails very high overhead operation costs, thanks to real estate and employees

• Cannot offer most products at price points that compete with online retailers, largely because of overhead operations costs

• Cannot feasibly stock stores with the sheer variety of products available in online retailers’ warehouses

• Biggest advantages (in-person sales/service force, in-person access to products) are the most expensive elements of the company’s overall business strategy

External Opportunities

• Government imposition of state and local sales taxes onto items sold by online retailers presents opportunity to reclaim market share (because in some cases, advantages of buying online are eliminated) before online retailers have a chance to respond with added value

• Size and spread of workforce uniquely poises Best Buy to venture into online retail, while satiating consumer demands for “hands on” experiences by operating smaller showroom storefronts; said storefronts can also serve to eliminate the gap between the customer and customer service/returns departments that most online retailers face Threats

• Thanks to lower overhead costs, online retailers can probably offer products at a lower cost even in spite of added sales taxes

• Online retailers are poised to, and are experimenting with, offer(ing) same-day delivery via courier, and pre-designated item pick-up locations

• If analysts’ comments and stock prices are any indicator, consumer and investor confidence in the brick and mortar retail model is tenuous

• Consumers’ tendency to engage in ‘showrooming’ behavior is essentially impossible to circumvent without compromising on profit margins 

Strategy recommendations to drive Best Buy’s future growth

Though Best Buy’s sales force is one of the primary aspects of the company’s model that sets it apart from online retailers, it is also one of the company’s biggest disadvantages. A salesforce that can barely justify the cost of its own maintenance – a present reality for Best Buy’s sales force – is nothing but dead weight for a retailer. If the sales force cannot perform, then underperforming aspects of that sales force – whether entire departments or individual employees – need to be trimmed from the company’s list of expenses.

Best Buy’s recent move of shifting loss prevention associates to the sales floor is probably a losing decision for the company. In the status quo, Best Buy stores show no lack of salespeople of every kind and variety – and they simply don’t seem to be able to convince customers to make their electronics purchases at Best Buy. Worse, the sheer number of employees that Best Buy must keep on staff to cover its sprawling stores – most of which exceed an acre in floor area – is a major contributing factor in the company’s inability to match the prices offered by online retailers, recently however, this has been turning around .

Though a sales force of some sort needs to be maintained, it needs to consist of solely top-performers from the existing sales force. Since US consumers seem quite content with the necessarily “self service” shopping model implemented by online retailers, Best Buy could adapt to running its stores with less employees by expanding the amount of information provided on product demonstration displays, and perhaps by placing touchscreen computer terminals that answer “frequently asked questions” about each category of item offered on the store’s showroom floor. These measures should only be implemented in a way that is comparatively less expensive than employing the workforce that they are intended to compensate for.

Key performance measure: Gains in online sales revenue

While scaling back traditional retail operations, Best Buy needs to aggressively expand its online sales operations. If the company is going to survive the competitive onslaught wrought by online retailer competitors, Best Buy must expand its online sales offerings, focus on improving warehouse and shipping logistics efficiency, and reduce its markup on items sold online. The company should also engage in marketing efforts that leverage the company’s physical presence as a unique factor that simplifies the buying experience by providing customers with hands-on access to products prior to purchase. In order to create sales conversions in consumers practicing “showrooming” behavior, the company should offer a discounted “delivery” price that matches the price of items sold on the Best Buy website; consumers that wish to make impulse buys or need immediate access to items should be able to opt to pay a premium price for immediate acquisition of items.

Two changes in the operations of Best Buy’s retail operations would make this possible. First, consumers should be directed to kiosks throughout the store to carry out an online purchase after examining an item on the showroom floor. Alternatively, a Best Buy mobile device app could allow consumers to scan a QR code, then purchase the item without utilizing a kiosk. Second, the stores should avoid alienating customers that intend to make impulse purchases by maintaining a limited inventory of items on-hand. These items would be priced somewhat higher than online items, in order to reflect the additional overhead costs associated with maintaining an in-store inventory. In this manner, the firm could effectively cater to customers’ desire to order products if they are offered at lower prices, while simultaneously using assets as a brick and mortar retailer to add value to customers’ shopping experience.

Key performance measure: Reduction of store footprint / Increase in stores’ Per Sq. Ft. revenues and profits

In order to lower overhead costs and compete with online retailers, Best Buy needs to massively reduce the sprawling size of their stores, which will enable savings on rent. This can be achieved by centralizing inventory warehousing to distribution centers that handle both shipping of online orders, as well as delivery of product inventory to stores. Distribution centers should be established in low-rent locations that enable expedient delivery of products to store locations.

This will allow Best Buy to consolidate the size of their existing retail operations by drastically reducing the number of items that are kept in-stock at any given point in time. If Best Buy adopts the strategies outlined in recommendations I and II, this plan to reduce stores’ on-hand inventory is a sensible way for Best Buy to reduce its stores’ physical footprint. Besides savings on rent, reducing the square footage of Best Buy’s stores should result in savings in terms of energy costs , and various upkeep expenditures. Additionally, this should allow the company to reduce the number of employees necessary to handle issues such as back-of-house warehousing, and stocking of store shelves. If successfully implemented, this shift in Best Buy’s store operations strategy should result in drastic reductions of the period between when a store receives an item from a regional distribution center, and the time that the item is sold to a customer.

This strategy should also result in an increased amount of revenue and profit per square foot in Best Buy’s stores, which is a key indicator in predicting the company’s financial future, as well as its ability to maintain growth.

The twenty-first century is the era when populations of cities will exceed rural communities for the first time in human history. The population growth of cities in many countries, including those in transition from planned to market economies, is putting considerable strain on ecological and natural resources. This paper examines four central issues: (a) the challenges and opportunities presented through working in jurisdictions where there are no official or established methods in place to guide regional, ecological and landscape planning and design; (b) the experience of the author’s practice—Gillespies LLP—in addressing these challenges using techniques and methods inspired by McHarg in Design with Nature in the Russian Federation in the first decade of the twenty-first century; (c) the augmentation of methods derived from Design with Nature in reference to innovations in technology since its publication and the contribution that the art of landscape painters can make to landscape analysis and interpretation; and (d) the application of this experience to the international competition and colloquium for the expansion of Moscow. The text concludes with a comment on how the application of this learning and methodological development to landscape and ecological planning and design was judged to be a central tenant of the winning design. Finally, a concluding section reflects on lessons learned and conclusions drawn.
